Three things we check before touching your budget
Most accounts we take over are already producing numbers somebody feels good about. Growth is a separate question, and the gap tends to show up in the same three places.
Where the credit is going. Branded search is cheap and it converts, which makes it the easiest way for an agency to keep a report looking healthy. Performance Max does the same job automatically, re-buying customers you already had. Neither is a problem until it’s the reason the headline number looks good.
Whether the feed can carry the spend. Disapprovals, missing attributes and titles nobody searches for cap what Shopping can do long before bidding strategy ever becomes the limiting factor.
Whether the tracking is telling the truth. Duplicate conversions, tags firing twice, attribution windows nobody chose on purpose. Every decision after that inherits the error.

We launched this account in January 2026. It spent six weeks under break-even. That’s normal for a cold Shopping build and it still isn’t fun to report. Non-brand Search came off when it stopped paying for itself. Shopping got rebuilt around hero products, and Demand Gen retargeting plus YouTube prospecting went live at the end of February.
By late April it was running at 3.89x. April did about $39,000.
Two caveats we’d rather give you now than have you find in month two: branded search accounts for a big share of that revenue, and April caught a lift from influencer activity we had nothing to do with.
What we actually run
Google Shopping and the feed
Most Shopping problems are feed problems. We work in Merchant Center directly: titles rewritten to match search language, supplemental feeds for the attributes your platform never sends, and a campaign structure that gives your hero products their own bid pool.
Performance Max, split by intent
One PMax campaign for the whole catalog tells you almost nothing. Acquisition gets its own campaign, so at the end of the month you can see how many people bought from you for the first time and what each one cost.
Search, brand and non-brand kept apart
Branded search is cheap and converts, so blending it into a headline ROAS flatters every account it touches. We report the two separately. If non-brand stops paying its way, you’ll hear it from us first.
Demand Gen and YouTube
Retargeting and prospecting across YouTube, Discover and Gmail, using the creative we’re already producing for paid social. If you don’t have video that works, we make it.
Why we split Performance Max
Most accounts we take over run one Performance Max campaign across the whole catalog. It reports a single return, and that number quietly includes people who were coming back anyway.

Taking over an existing account
Most brands come to us with an account someone else built. Here’s what the first ninety days look like.
First 30 days
Audit, conversion tracking verified end to end, Merchant Center cleaned up. Measurement comes first, because a restructure you can’t measure is just a guess.
Days 30–60
Restructure. Shopping and PMax rebuilt around the feed, new-customer acquisition separated, brand and non-brand split in reporting. Budget usually comes down before it goes up.
Days 60–90
Scale what’s proven and open the next channel, whether that’s Demand Gen, YouTube or Microsoft. You get a weekly report with the same numbers we work from.
